Don't Think When You Code
The Software Engineering Skills That Matter When AI Writes the Code
Joel Karr
Every engineer has felt it; that task which flows effortlessly one day, then grinds to a halt the next. This book challenges one of software engineering’s biggest assumptions: that peak performance is driven by talent or effort in the moment. Instead, it reveals that the best engineers appear to “not think” while they work because they have already done their thinking in advance. By front-loading decisions, building proven systems, and reducing unnecessary cognitive load, developers can execute with greater speed, confidence, and consistency—unlocking a state of calm productivity in a state of flow.
Drawing on author Joel Karr’s journey from a 10-year-old experimenting with computers in his basement, to a former Division I athlete and current hands-on CTO, this book brings to life the key principles of blending the mindset of elite sport with the realities of software development and introduces practical tools that can transform everyday work into deliberate practice.
These lessons apply to individual teams and whole organizations within the AI-native era. You’ll learn how to use training journals, task templates, and powerful mental models to accelerate growth, sharpen decision-making, and build habits that compound over time. You’ll also explore how to develop creativity as a skill, align teams through shared mental models, and build feedback systems grounded in psychological safety.
Don’t Think When You Code tackles high-pressure execution, incremental modernization, team turnarounds, and the spread of ideas that drive meaningful change. Ultimately, it offers a practical, strategic framework for engineering excellence by showing how the same front-loaded thinking that powers great developer teams can lead to transformative software products and innovation.
What You Will Learn
- Build systems that help you perform at your best under both everyday and high-pressure conditions.
- Turn experience into expertise using deliberate practice, mental models, and structured learning.
- Improve team execution through clearer decisions, stronger alignment, and more effective feedback.
- Apply the principles of technical thinking to software development, leadership, organizational change, and AI-assisted work.
This Book Is For:
Software Engineers, CTOs and other experienced tech professionals who want to master technical thinking, engineering excellence and leadership that can scale across teams and organizations.
Joel Karr is the Chief Technology Officer of Keller Postman, a national litigation firm, where he leads technology strategy and engineering. Over more than two decades he has built and scaled software organizations across public companies and private-equity-backed enterprises, including senior technology leadership roles at Redwood Logistics, Donnelley Financial Solutions (DFIN), and Restaurant.com. He speaks regularly at industry conferences on engineering leadership, deliberate practice, and building high-performing teams. Joel earned an M.S. in Computer Science, and an MBA, bothl from the University of Illinois, where he competed as a member of a Big Ten Champions Fighting Illini wrestling team. The discipline of deliberate practice he learned as a Division I athlete runs through everything this book teaches about how software engineers reach peak performance
